📄
Documentgeneratie uit systeemdata
Offerte, rapport, brief — uit systeemdata, in de huisstijl, klaar ter controle.
⚙️

Eigendom — stijgt in waarde
Lezen eerst, handelen verdiend

AI-transformatie · verandermanagement
Dirk Odeurs
Industrieel ingenieur, PRINCE2 Practitioner sinds 2003.
In a large organisation AI does not succeed on the quality of the model, but on what the organisation itself owns: one gate every question and every action must pass, the permissions and the classification of its data, the knowledge and the rules of its departments, and the evidence of what the AI did. Whoever builds those layers uses any model and replaces it without a new project. Whoever does not, pays for every AI evolution again.

Technical basis Reference architecture "Governed agentic data access"
1Pain points today
Five pain points that play out simultaneously in almost every large organisation. None of them is technical — which is why a new tool does not solve them.
1
Data leakageCustomer data, contracts and figures disappear into free chat windows outside the wall. Nobody sees it, nobody can stop it.
2
No complianceEU AI Act, GDPR, NIS2: the auditor asks what the AI did and why — and nobody can show it. No register, no trace.
3
No ROILicences run, hours disappear into experiments, and nobody can say what it returned. Every saving is an opinion.
4
Pilots without follow-upThe demo works, the roll-out stalls. The tool sits beside the work, not inside it — and nobody owns it.
5
No durabilityNew model, new vendor, new hype: the previous investment is outdated and the budget starts again.
2The mature AI infrastructure
One gate everything passes through, interchangeable models, and the knowledge and the rules in your own hands. Click a component — below it you read what it is, how it works and why it is there.

4What becomes possible
Not science fiction — this works today, with the components in the diagram.
💬
One question, all systems
"Which customers paid late and have an open complaint?" — answered from ERP and CRM in one window, source attached.
🔒
Internal documents inside the walls
Contracts, HR files, strategy: the local frontier model reads them, and they never leave the building.
🏷️
Expertise per department
Department skill plus knowledge documents: finance answers like finance, with finance’s definitions.
🧭
Onboarding from day one
Company skill and manifest sit in the chat window: the house rules are known before the first question.
📄
Document generation from system data
Quote, report, letter — from system data, in house style, ready for review.
⚙️
Acting agents in the applications
Through the action register: propose, execute after approval, routine work on its own within limits.
🔁
Model switch without a project
Vendor A today, B tomorrow — compared on the same thousand questions, before you decide.
🧾
Evidence per action
Who, what, which data, which model — for the auditor, the regulator and the board.
5Automation and evidence
An agent is a user: same gate, same permissions, same audit trail. And three loops turn quality into a figure instead of a feeling.

7Independent of AI's evolution
Why this still holds when AI changes three times over: the design is built on one test.
The one test every component must pass: it becomes worth more, not less, as the models get better.
Owned — rising in value
The gate, the permissions and the classification
Knowledge documents, manifest and skills
The action register per application
The vector index over your data
The audit trail and the test set
Rented — interchangeable, per use
The models: A today, B tomorrow, or open on your own servers
The chat client on the computers
The builder: standard technology, readable rules — any partner can take it over
A vault door does not ask how clever the visitor is: the control components work identically for a mediocre and a brilliant model. And the knowledge components become more valuable: a better reasoner gets more out of well-recorded knowledge. The investment therefore deliberately sits in what appreciates; what depreciates is kept thin and replaceable. That is why this diagram still holds when the models have been replaced three times — and also when agents talk to each other tomorrow or a model is smarter than whoever operates it: the gate, the permissions and the evidence are still there exactly as they are.
Requested decisions
One owner per use case
Someone who can cancel without asking permission. Orphaned projects are the most common cause of death.
Baseline before building
Hours, lead time, error rate per process. Without a baseline every saving is an opinion.
Read first, acting is earned
The system starts in read mode; every step towards autonomous action is a separate, substantiated grant by the board. This one decision makes ninety percent of the risk debate manageable.
It is not which model you choose that decides the outcome — but which layers you own: your gate, your rules, your knowledge, your evidence.

Dirk Odeurs
Industrial engineer, PRINCE2 Practitioner since 2003. More than fifteen years of project, programme and change management across sectors — energy, government, financial services, HR and automotive — reporting directly to boards and steering committees.
Managing partner of his own company since 2016. With that experience he set up a framework for a mature AI implementation and, from 2024, applied it to his own business: one AI gate every call passes through, governance, an audit trail and daily use by the team. That yielded broad knowledge, not only of AI technology as it stands in 2026, but also of what works, what does not, what is needed and how to set it up in a future-proof way within regulatory and security requirements. He shares his vision, approach and the conceptual and technical framework openly on this site; this memo is its board-level rendering.
