Begin niet groot. Begin goed.

Don't start big. Start right. Most AI projects do not fail on the technology, but on adoption and control. That is why AI transformation is 80% data management and change management, and only 20% the models themselves.
Of the seven known causes of AI project failure, not one is technical. A 2025 report from MIT NANDA reached the same conclusion: roughly 95% of generative AI pilots never made it past the pilot stage. The researchers do not blame the models, but the gap between the tools and the way the business actually works.
Yet most AI budgets still go largely to technology, leaving little for adoption and measuring value. McKinsey calculates that for every euro in technology, three belong in process redesign and five in skills and adoption, and finds that most companies invert that ratio entirely. It needs to be turned around. BCG's 10-20-70 split lands in the same place: only 10% of the value comes from the algorithms.
And then there is the dream that always fails: give everyone AI at once and be compliant straight away. It does not work, because at that point you do not know what people will do with it, which data they will put into it, or what it will return. You can only control what you can see.
Your people already use AI, just not yours. According to the 2024 Microsoft and LinkedIn Work Trend Index, 75% of knowledge workers use AI at work, and 78% of them bring their own tools. That is shadow AI: AI outside IT's view, on personal accounts, sometimes at their own expense.
The good news.
The demand and the usefulness are already proven. Shadow AI is not misconduct but a signal: there is demand your official programme is not meeting.
The bad news.
Company and customer data leave for personal accounts. Without visibility, without security, and without any way to show you comply with the GDPR and the EU AI Act. Banning it does not work: the use does not disappear, it only disappears from view. What does work is channelling it.
There is a second risk that is less visible. Knowledge sits with individuals and their private AI. When someone leaves, that knowledge walks out the door with them: the way of working, the standing instructions, the context they built up. Nobody's relationship knowledge is taken away. Only the basic data may no longer be the private property of one person or one private account.
Starting small does not mean thinking small. The foundation is laid for the whole organisation from the outset. What starts small is the use. In the plan for a larger organisation, those are the two tracks that run side by side: value and foundation.
The foundation is one AI gate: one place where your rules apply to AI as well. Architects call it an AI gateway. All AI traffic in your organisation passes through it: who asks a question and in which role, which data AI gets to see, which action it proposes and what it costs.
The AI gate holds what you own and what lasts. The sensitivity of your data and which role may see what. The menu of actions AI may carry out. Your company's manifest. And the knowledge of your departments. AI itself stays outside: replaceable, and never in direct contact with your data. How a single question travels through the gate is shown in the video The AI gate, up close on the home page.
Think of a building. Shared and central are the AI gate, access to the models, security, monitoring and governance. Each department has its own knowledge, jargon and permissions. Every department has its own bookcase; they share the heating and the security.
Never rely on the model for your security. An instruction such as “do not show salary data” is a request, not a lock. A cleverly worded question gets around it, and the stronger models become, the better they get at that. The AI gate itself is dumb, and that is exactly the point: it does not understand the question, it only checks whether it is allowed. It knows the user and decides in advance, in plain code, which data AI gets to see. What AI never sees, it cannot leak. The reference architecture works this out for those who build.
That is why compliance belongs in the foundation, not afterwards. Get permissions, scoping and the log right once, and every next application is compliant by design.

Do not give everyone an AI tool. Start with one team and one task: your first digital employee. It earns trust in four steps. It shadows, it proposes, it acts after your yes, and only then does it handle routine work on its own, within limits you set. In a larger organisation, one to three pilots run like this at the same time, each with an owner and a measurement point.
The baseline. Once shadow AI exists, “before AI” no longer does. The measurement therefore uses three moments:
The gain over shadow AI is not primarily time. The enthusiasts already have that. The gain is: the risk removed, visibility and control, and a rollout to everyone instead of a handful of early adopters.
Measure results, not activity. The number of questions put to a chatbot says nothing. After eight to twelve weeks, measurement takes place on four levels against the baseline: system, usage, process and business result. That measurement is presented as proof that it saves time, not as control.
You build the instructions into the system, not into the user. The employee types a short question; the AI gate adds the expertise. The “how”, which stays fixed, lives in the manifest and the standing instructions of the AI gate. The “what”, which changes, lives in the departments' knowledge. The AI gate releases it per question, according to the permissions of whoever is asking.
Read on: fine-tuning, when not and when ›
Each next task and each next team joins because the previous one showed that it works. Switching should be attractive, not mandatory: the company version has to be the richer one. It knows the customers, the projects and the jargon. No private account can do that.
Many “AI problems” are data management problems that AI exposes. Take a file server full of unclassified documents. Data classification means every document or data item carries a label, such as public, internal, confidential or personal data. Without that label, no AI gate can decide who may see what. A project like that does not stumble over AI, but over years of unsorted folders and overly broad sharing permissions.
Low adoption is a human problem, not a technical one. A better model does not solve it; guidance does. People need to see what it gives them, dare to make mistakes and know what is and is not allowed. Adoption follows when the new system gives users something they did not have before.
That is the ground this site covers: fifteen years of project, programme and change management — bringing people along, redesigning processes, measuring results — combined with enough knowledge of the technology to design it and make it work, as shown below. But the 80% is where most projects are lost.
VediCore is the business application of Vedinet, a commercial and administrative platform in the construction sector between client and subcontractor. It runs on the same structure described above for a large organisation, only smaller. The concept of the AI gate — the architecture, the framework, the rules and the controls — was designed and implemented there from scratch. The mechanisms do not depend on the number of users; what a thousand people add is set out in VediCore as architecture. How all seven failure causes occurred while building it is set out in The seven failure causes in practice.
| Building block | What it does in a large organisation | How it works in VediCore |
|---|---|---|
| One AI gate | All AI traffic passes through one gate | Antonio, the assistant inside VediCore, and external agents (Claude and ChatGPT, per user) go through the same AI gate, via an MCP connection |
| Roles and permissions | Per role and per department | An agent works with exactly the permissions of whoever is signed in, no more |
| Security in the architecture | Limits in code, not in the prompt | Every data item has a sensitivity class; free-form SQL does not exist, not even for AI |
| GDPR purpose limitation | Personal data only for a purpose set in advance | Every query that touches personal data must state a purpose, such as making contact or invoicing |
| People decide | No irreversible step without a person | AI proposes, the user confirms; sending a quote or invoice requires a confirmation token |
| One truth per number | Not every model with its own margin | Fixed, certified calculations with an owner; the model calculates nothing itself |
| The “how” apart from the “what” | Instructions central, knowledge per department | Standing instructions and the manifest in the AI gate, knowledge documents per domain alongside |
| Log | Who asks what, at what cost | Every question is logged with user, tokens and cost |
MCP (Model Context Protocol) is an open standard that lets an AI assistant talk to a business application; here always through the AI gate. So in the user's own AI assistant it is enough to type: “make a quote for that lead”. The AI gate releases the facts of the lead, the standing instructions decide what a quote looks like, and the draft is ready in VediCore. It is sent only after the user's explicit yes.
A quote takes a quarter of the time. It used to take 20 minutes. Now the agent works on its own for 15 minutes, unsupervised, and the result is checked in 5 minutes.
Far more new leads come in. Until early 2026, about 10 new leads a month came in on average. Since an agent started searching for new building projects on its own and entering them as leads in VediCore, it found 71 in September and 281 in the first half of October.
To be fair: a count is not yet a result. The first batch in April was still below standard, and it is too early to say whether these leads will turn into contracts.
At the start, the AI worked badly. Not because the model was too weak, but because it had too little knowledge and too little access to the data to answer the questions. The result: many refusals and failed questions. So it was asked very little: nobody uses an assistant that can do little. That is how adoption works everywhere. The fix was not a different model. The fix was better knowledge documents and carefully extended access through the AI gate. Exactly the 80% this page is about.
If you would rather watch than read, there are three short videos on the home page. Grip on AI shows why one AI gate is the starting point. Your first digital employee shows what starting small means in practice: one task, four steps, a number after eight weeks. The AI gate, up close shows how a single question travels through the gate.
